Business route through the gates

Practicum for Volume 2, Chapter 11, "The Change Compass" (business owner conclusion). Version: 2026-07. Time: 30-40 minutes. This covers a business and one function, not a personal skill from Volume 1 or a team process in the Manager Route.

Do not try to "digitize the whole business." Put one function on supervised agents, starting with a pain point tied to money, and make it resilient. Move by gates rather than dates with the Order of Moves. Building is cheap; delivery is expensive. Distribution and trust are the bottleneck.

WHERE arrow: choose one function

  • Function priority: use the Small-Business Agent Staff Map to score money x repeatability and choose 1-2 starting cells: ______
  • Scoring: use Process Scoring. Five-point function selected: ___________
  • Pain point tied to money that it removes: ________________________________

Gates 1-2. Set priority by money, not by how easy the function is to automate.

Enter with limited risk

  • Safe-Start Checklist complete? yes / no
  • Assistant or autopilot, based on the cost of an error: ____________________________
  • Reimagine instead of digitize: did you run the business through the Zero Human Company reframe? yes / no; which part of my business is intermediation, work that only connects two sides and may disappear? _________________________________

EFFECT arrow: baseline metric BEFORE launch

  • Baseline: four "before" numbers are recorded: ___ ___ ___ ___

Gate 3 cannot move. Without "before," there is no "after."

Make it resilient and visible

  • Function resilience, including tests, logs, signals, permissions, and repair: Resilient Automation Checklist complete? yes / no
  • Distribution and trust, the bottleneck rather than the routine: where do I find the customer, and how do I prove trust? ___
  • Can a buyer's agent see me? Use the checklist and record the weak lever: ________

Gates 4-5. The function has a written loop and owner, with review built into the flow.

Calculate the economics and make it stick

  • Honest function value: what did it save or earn without hype, and which lever changed? _____
  • Decision: deepen this function / take a second cell from the small-business map / close it honestly: _________
  • Owner of the result and responsibility: ____________________________
  • Platform rent under control: do I know the total from the Rent Map? yes / no

Gates 6-7. Closing with numbers is better than stretching an endless pilot. The second round should be faster.

Honest limit: this route improves the odds but does not guarantee a result or promise a "company without people." One function, one loop, one honest value. Gate order matters more than speed.
